HR Leadership Case Studies

Practical HR leadership connects people decisions with the work an organization needs to accomplish. These six examples show how Dawn Zell Wright approached employee experience, culture alignment, payroll data, workforce strategy, service delivery, and HR technology in executive leadership roles.

Prior executive leadership experience

These examples describe Dawn’s executive leadership work at Catholic Health Initiatives (CHI St. Luke’s Health), UTMB Health, CHRISTUS Health, UPMC, and LCMC Health. They reflect collaborative organizational efforts. Each result belongs to its original organization and context; outcomes vary with the circumstances and scope of the work.

Leadership experience at a glance

These examples come from Dawn Zell Wright’s prior executive roles and collaborative organizational work. The detailed cases below identify the organizations, roles, and context.

CHRISTUS Health · November 2021–June 2024

Connecting payroll data with labor-spending decisions

Dawn’s role: System Vice President, HR Operations.

The challenge

Reliable decisions about premium labor spending require consistent payroll information. Different pay codes and usage practices made it harder to compare spending and evaluate where programs were delivering value across a large health system.

The leadership approach

Dawn led work to standardize pay codes and their use across the system. The work connected HR data with financial and operating decisions, creating a more consistent basis for analysis and evaluation of program costs.

Reported outcome: $2 million reduction in unnecessary, redundant premium labor spending.

How the experience informs Canary Human Capital Partners’ work

Payroll improvement can begin with a defined workflow, pay group, or reporting problem. Clear definitions, reliable information, and assigned responsibilities help leaders understand the problem before selecting a solution.

UPMC North Central Pennsylvania region · May 2018–November 2021

Aligning workforce strategy with operating needs

Dawn’s role: Regional Vice President, Human Resources.

The challenge

The region needed staffing and compensation approaches that supported operations while reducing reliance on agency staffing. Addressing that challenge required HR, finance, and operations to work from shared priorities.

The leadership approach

Dawn partnered across functions and led the design and implementation of staffing and compensation models tied to operating needs. The approach connected workforce decisions with service delivery and financial sustainability.

Reported outcome: $25 million net labor-expense reduction and sustained cost containment associated with the staffing and compensation models.

How the experience informs Canary Human Capital Partners’ work

Workforce priorities need to reflect the roles, capabilities, and operating demands involved. An engagement can focus on one service line or workforce group, with leaders agreeing on the measures, responsibilities, and implementation steps.

LCMC Health · June 2024–September 2025

Building HR support for a specific service line

Dawn’s role: Chief Human Resources Officer.

The challenge

Physician enterprises required HR support suited to their distinct needs within a larger health system. A useful service model needed to account for that operating context while connecting with the broader HR organization.

The leadership approach

As part of broader HR service-delivery work, Dawn designed and implemented an HR service line dedicated to supporting physician enterprises.

Delivered: a dedicated HR service line for physician enterprises.

How the experience informs Canary Human Capital Partners’ work

Outside HR support can be targeted. A larger organization may need help within one department, service line, facility, or business unit. Defining the boundaries and connections to the wider organization helps make that support practical.

CHRISTUS Health · November 2021–June 2024

Connecting HR technology with workflow and user experience

Dawn’s role: System Vice President, HR Operations.

The challenge

HR systems and processes needed stronger alignment with employee experience and leadership efficiency. The technology decisions had to account for how people actually completed their work.

The leadership approach

Dawn improved the purpose and alignment of Infor and ServiceNow, emphasizing methods and processes that reduced operational disruption and better supported employees and leaders.

Reported outcome: improved employee experiences and leadership efficiencies.

How the experience informs Canary Human Capital Partners’ work

HR technology work begins with the business requirement, workflow, and people affected. Clear ownership, practical testing, communication, and adoption support connect a system change with day-to-day work.

Catholic Health Initiatives (CHI St. Luke’s Health) · November 2015–May 2018

Strengthening employee experience through leadership accountability and Just Culture

Dawn’s role: Texas Division Director, Human Resources and EEOC Officer.

The challenge

Employee experience is shaped by how managers lead, how concerns are addressed, and whether HR practices support safe, fair, and consistent decisions. Across a large hospital division, those everyday experiences needed a shared leadership and employee relations approach aligned with operating priorities.

The leadership approach

Dawn developed manager training and accountability processes to refocus managers as leaders. She aligned HR with operational objectives by incorporating Safety First with Just Culture into a positive employee relations model. She also designed and implemented the Texas Division’s employee relations model and developed consultative, intervention, and investigatory approaches to equip leaders to address workplace concerns.

Delivered: manager training and accountability processes, a division-wide employee relations model, and a positive employee relations approach connecting Safety First with Just Culture.

UTMB Health · Executive HR leadership

Turning core values into observable behaviors and performance expectations

Dawn’s role: Senior Vice President & Chief Human Resources Officer.

The challenge

Core values become meaningful when people can connect them to daily decisions, leadership behavior, and performance expectations. Culture alignment requires a clear connection between organizational values, the results people deliver, and the way they work with others.

The leadership approach

Dawn led culture transformation work to embed UTMB’s INSPIRE values into measurable actions, moving from “words on a wall to actions in the halls.” The work connected performance with behaviors: what you do and how you do it. This brought core values into the expectations used to define success, linking achievement with how people demonstrate the organization’s values in their work.

Delivered: a connection between INSPIRE values, measurable actions, and performance expectations that address both results and behaviors.

How the experience informs Canary Human Capital Partners’ work

Canary Human Capital Partners helps organizations translate core values into observable behaviors and connect those expectations with manager conversations, recognition, and performance practices.
